How a Niche Parts Brand Went from Zero to 1,500 Orders a Month in One Year

Chef-Mix is a niche brand specializing in parts and accessories for Thermomix kitchen appliances. The products are aimed at hands-on owners who want to extend the life of their machine, replace worn components, or expand functionality, without buying new equipment.

Today the brand sells across the EU through 6 sales channels and continues to grow its catalog.

But when Chef-Mix first came to Fulfillment-Box, the picture looked very different: an Estonian startup with zero sales, a plan to enter the German market, and no operational infrastructure to make it happen.

The Challenge

Chef-Mix had growth built into their strategy from day one. They wanted to get the logistics foundation in place before they needed it, not scramble to build it once orders were already coming in.

A fulfillment partner wasn’t a backup plan. It was part of the blueprint from the start.

Finding one turned out to be harder than expected. Most providers set minimum volume and revenue thresholds. For a startup with no sales history, that meant rejection after rejection or terms where logistics costs would eat through margin before the business had a chance to reach profitability.

The requirements were clear: a warehouse in Germany as the central logistics hub for the EU, willingness to work with low volumes at launch, and the ability to scale alongside the brand.

Branded packaging was non-negotiable from day one, every shipment needed to go out in a custom box with the brand logo and an insert, not as a future add-on, but as part of how the brand positioned itself from the very first order.

"We needed a partner who would take ownership of all operational processes from day one and support our growth. Since we were planning to sell across Europe, our logistics had to be right at the heart of the region."

The Solution

Key Challenges

  • EU-wide fulfillment from a single warehouse in Germany
  • Branded packaging and inserts on every order
  • Same-day dispatch

Setup started at the warehouse in Bremen. The first priority was receiving and storage, followed by configuring packaging rules in the WMS: the system automatically selects the correct box and matching insert for each order, so every shipment leaves fully prepared with the right materials included.

Picking accuracy was a separate challenge. Parts for different Thermomix models are nearly identical visually, and any mistake could trigger a return. The system automatically verifies that each component matches the order, minimizing errors and ensuring the customer receives a complete, correct kit every time.

Sales channels were connected in parallel. Amazon, eBay, and WooCommerce came first. All three were integrated into a single system, with orders processed centrally from the start. As the brand grew, Kaufland, Otto, and Metro were added. The Ysell WMS makes it straightforward to plug in new channels without rebuilding existing workflows.

Results

Key Metrics

  • 1,200–1,500 orders shipped per month
  • 100% of shipments in branded packaging
  • Picking error rate below 0.2%
  • Same-day dispatch for 78% of orders
  • 6 sales channels managed centrally

Chef-Mix went from zero sales to a steady stream of orders across Europe in a single year. Not because the market handed them an easy ride, but because the operational foundation was ready to scale from day one. Logistics ran quietly in the background, predictable, stable, no surprises, while the brand stayed focused on product and marketing.

This case illustrates a straightforward principle: the right time to build your fulfillment setup is before growth hits, not after. Scaling doesn’t create a crisis when operations are already dialed in.

"We came to Fulfillment-Box with zero sales. For a business our size, finding a partner is not easy, most set minimum order and inventory requirements. The Fulfillment-Box team took ownership of storage, picking, and shipping from the start, which meant we could grow steadily and without stress.

Even in the early days, we felt supported and confident that our logistics were in good hands."
